I read somewhere that the first 2 nodes are free with sql 2014 AlwaysOn and after that there is additional cost. Is this true? If it is I have a sql cluster with 2 nodes and I want to set up AlwaysOn to another node 3. Would the sql cluster with 2 nodes be considered as 1 node? Appreciate the information.

No, that's not correct.
The first node must be licenced and depending on the type of licencing you have a secondary or standby may be licence free as it is covered by the primary servers licence.
Consult the Microsoft licencing guide and your licence vendor for more info
